What are we learning and how should we adjust? Now that the program is kicked off and running, we need to measure progress and refine the details to maximize engagement and our ability to reach our Goals.
Measure Progress
Month-to-month, keep an eye on the metrics defined in the Delivery phase of the process and consider what is leading them to a desired state or an undesired state. Work with your Steering Team to brainstorm ideas for what is causing any concerns and adjust your program accordingly.
Send surveys to participants to understand their thoughts about how the program is going, and organize Champion meeting or “brown bag” survey results in a way that you can draw larger conclusions.
Communicate Wins
Share with your leadership and the rest of the leadership about how the program is going. If you have positive results, like more Champions by count than you expected, highlight this when you share status.
Adjust As Necessary
Your initial assumptions will be tested weekly as the program grows. Your ideas may be brilliant, but the foundational assumptions on which they were built and captured during the Setting phase may be inaccurate. Don’t be afraid to make adjustments to account for this. If it turns out you were way off, you may need to head back to the “drawing board” and redesign your program from the top.
Whether it’s working or not, this was your first iteration through the Program Success Guide and it’s good to start the process over at least annually to apply what you’ve learned and continue to tackle the Goals you set forth in the Vision stage.
That’s it! It’s been a journey and this is the final step in this iteration of the process. I hope this was helpful for you. Please feel free to reach out with any questions, comments, or critiques about this process. I would love to hear what worked, or didn’t, as well as your unique design and approach, if you’re willing to share. I wish you nothing but the best as you build out your own Security Champion program! — Dustin Lehr
